Transforming Sector Leadership A Fast‑Growing, Highly Regulated Industry

Context
A national industry association representing 600+ specialty drinks manufacturers faced rapid structural change: new production methods, supply‑chain pressures, shifting market dynamics and tightening regulatory expectations. The sector needed coordinated leadership to remain viable.

Challenge
Fragmented practices, inconsistent compliance and weak engagement with regulators meant the sector was being shaped by external decisions. The association lacked the governance, strategy and capability to act as a system steward.

Approach
We repositioned the organisation from a reactive membership body to a sector‑shaping institution. This included a new sector strategy, governance reform, clarified Board–secretariat roles, and a unified evidence base to support regulatory engagement. Relationships with government were rebuilt through coordinated, data‑driven advocacy.

Implementation
Governance was stabilised, decision‑making accelerated and capability uplifted. Member practices were aligned, evidence‑based policy positions developed and regulatory engagement professionalised.

Results
The sector gained a coherent strategy, stronger compliance foundations, constructive relationships with regulators and improved government support. The association became a credible system steward capable of guiding long‑term sector transformation.
